Wagner Works / Project Recovery

When a project starts slipping, more reporting is rarely the answer.

Determine why delivery is losing control. Establish practical systems for schedule, risk, ownership, change, cost, and management visibility.

Project health reviews, recovery planning, and project-controls setup. Scope agreed before paid work.

Good-fit problems

When the current controls aren’t enough.

Delivery keeps moving.

Milestones repeatedly slip. The schedule no longer reflects reality. Supplier or acceptance risks remain unresolved.

Ownership is hard to see.

Risks lack owners. Changes are poorly controlled. Decisions wait without clear deadlines or escalation.

Reporting adds little control.

Projects use inconsistent controls, email, and informal tracking. Leadership lacks useful visibility, while tool access is limited or uneven.

Three ways to start

Find the gap. Build the right control.

Start with a bounded review. Add recovery planning or implementation where the evidence shows it is needed.

01 / Assess

Project Health Review

Examine schedule, milestones, risks, issues, ownership, change control, decision flow, reporting, cost exposure, and readiness or acceptance where relevant.

Output: findings, evidence gaps, and the decisions needing attention.

02 / Prioritize

Recovery Plan

Define recovery priorities, owners, milestones, controls, review cadence, and decision points.

Output: a practical recovery roadmap that connects action to delivery risk.

03 / Establish control

Project Controls Setup

Build the needed milestone, risk, issue, action, change, cost, stakeholder, procurement, quality, reporting, and closeout controls.

Output: a usable control package and an adoption plan—not paperwork for its own sake.

Practical tools

Disciplined controls can work in Excel.

Specialized project-management platforms are valuable when the environment requires them. Many teams also need controls that every stakeholder can access and use.

Excel-based controls can provide a shared view of milestones, risks, changes, and decisions while detailed planning remains in specialist tools.

Choose tools around the work.

Preserve specialist scheduling or enterprise systems where they are needed. A practical Excel view can support coordination; it does not replace Primavera, MS Project, Jira, or every enterprise platform.
